Intent Map
The three-layer model (Intent at the core, wrapped by Workflows, wrapped by Algorithms) plus a gap check.
Why it matters
Exposes where the algorithm drifts from what the user is really trying to achieve.
When to use it
When you need to check whether the system actually serves the user's real goal.
How to run it
Name the user's real underlying goal (Intent).
List the steps the system takes to fulfil it (Workflows).
Note the predictions or patterns that power those steps (Algorithms).
Find the gap where the algorithm diverges from intent, then propose one fix: an objective, a reward, or a guardrail.
Watch out for
Describing what the product does today instead of what the user is trying to accomplish.
The canvas
The worksheet you fill in, as a template. Use it with your team here, or fill it in online in the workspace.
Project Team Date
Intent
What is the user's real underlying goal?
Workflows
What steps does the system take to fulfil it?
Algorithms
What predictions or patterns power those steps?
Where does the algorithm diverge from intent?
Which operational level would you change?
- Objectives: change what the system optimises for
- Rewards: change how success is measured
- Guardrails: add constraints on what it can do
